A 300% Increase in Headcount

Current Project Portfolio

Our work is currently split between developing our core Ai-ssistance product suite and delivering high-impact results for agency clients. Understanding this balance is key to allocating new resources effectively.

Project Focus Distribution

Active Agency Commitments

Galderma & Lotus's

Duration: 2-3 months each

Kohler

Duration: ~2 months

Unicharm

Commitment: 1 day/month (Ongoing)

Proposed Team Structure

To maximize focus and leverage the incoming team's existing synergy, I propose a dual-track structure. This allows us to protect and accelerate our core product development while efficiently managing client deliverables.

Jeff
CEO
Tor
CTO

Core Product Team

Lead: Tor (CTO)

Focus: Long-term development and innovation of the Ai-ssistance product suite. This is our core IP and strategic advantage.

Projects:

  • AI PDP Content Generator
  • Deep Research & Cognitive Engine
  • Website & Tools (GEO, AI Ready)
  • eCommerce Audit Platform

Partner Delivery Pod

Leads: Alex & Yeem (Partners)

Team: 4 Developers

Focus: Execute and manage all agency client work. This leverages their existing teamwork for rapid, focused delivery without disrupting core product roadmaps.

Projects:

  • Galderma
  • Lotus’s 1,500 SKUs
  • Kohler
  • Unicharm

Integration & Collaboration Plan

Onboarding & Alignment

  • Week 1: System access setup (GitHub, Slack, Jira) & product deep-dive sessions.
  • Week 2: Define specific roles, responsibilities, and success metrics for the Partner Pod.
  • Establish a weekly all-hands sync meeting for cross-team updates and knowledge sharing.
  • Create a shared documentation space for processes and project statuses.

Tooling Strategy

📁

GitHub

Separate repositories for Core Product vs. Client Projects to maintain code isolation and security.

💬

Slack

Create dedicated channels: `#team-core-product`, `#team-delivery-pod`, and `#project-[client-name]` for focused communication.

📋

Jira

Two main projects: `AI-CORE` for the product roadmap and `AGENCY` for client-specific tasks and sprints.

Risks & Mitigation

  • Risk: Creating knowledge silos between teams.
Mitigation: Weekly syncs, shared documentation, and temporary cross-team pairings for specific features.
  • Risk: Partner team feels disconnected from the main product vision.
Mitigation: Involve Alex & Yeem in high-level product strategy meetings.
  • Risk: Unclear ownership on overlapping tasks.
Mitigation: Develop a clear RACI matrix during the first two weeks.

Key Discussion Points for Our Meeting

  1. Finalize & Agree on Proposed Team Structure: Confirm the dual-track approach and get alignment from all stakeholders.
  2. Define High-Level Roles & Responsibilities: Clearly outline the purviews of the CTO vs. the Partners to prevent overlap.
  3. Equity Discussion Framework: Propose that equity conversations reflect the defined roles (e.g., contribution to core IP vs. revenue-generating client work).
  4. Resource & Budget Allocation: Discuss initial budget needs for the Partner Delivery Pod (tools, infrastructure).
  5. Onboarding Plan Approval: Get buy-in on the proposed 2-week onboarding schedule and key activities.
